Claude Agent Skills are folders containing a SKILL.md file, plus optional scripts, that Claude loads on demand so it handles a specialized task the same way every time. If Claude had to read the full instructions for forty installed skills before answering a one-line question, most of your context window would be gone before the actual conversation started. Progressive disclosure avoids that by splitting a skill into layers, and only the first layer is ever "always on."

That 100-token figure is the whole trick. A skill's name and description sit in the system prompt every turn, cheap enough that forty of them barely register. Here is the opinion most explainers dodge: for a two- or three-person team, build the skill first and the MCP server later. A skill costs an hour and a markdown file; an MCP server costs an afternoon of auth and hosting, plus upkeep you will still be paying down a year later. Reach for MCP only when the task genuinely needs a live connection, not when it just needs Claude to remember your formatting rules.

The practical upshot: keep your description sentence honest and specific, because that is the only part of the skill that is competing for attention on every single turn. "Formats quarterly sales reports" is vague enough that Claude will misfire it on the wrong tasks or ignore it outright. "Formats a raw CSV export from the CRM into the four-section quarterly report template, including the variance-from-forecast column" is specific enough to trigger correctly and rarely by accident.

Step 1: Write the frontmatter
Every SKILL.md needs a name and a description in YAML frontmatter. The description is the only part Claude sees before deciding to load the rest, so write it as a trigger condition, not a summary: "Use when writing or reviewing SQL queries for the analytics warehouse."
Step 2: Write instructions like you would onboard a contractor
List the actual rules in order of how often they get violated in real pull requests, not in the order they occurred to you. Include one worked example that follows the rules and one that breaks them; a contrasting example teaches the boundary faster than a paragraph of prose.
Step 3: Add a script only for mechanical checks

- Skill sprawl with no owner. Once it is this easy to write one, five people write five overlapping skills and nobody prunes the old ones.
Here is the caveat the vendor pages skip: Skills is still a young part of the platform, formalized publicly less than a year ago, and the tooling around discovery, versioning, and testing a skill at scale is nowhere near as mature as a decade of unit-testing frameworks. For a solo developer or a two-person team, the format pays for itself almost immediately. For a fifty-engineer organization governing hundreds of skills, you need real process and review gates around them, the same way you would for shared library code, and designing that governance layer for enterprise clients is closer to what a Forward Deployed Engineer does day to day than what a single developer writing one skill does.
So why bother writing a skill instead of just pasting the same instructions into every prompt? Because the moment a second person on your team needs the same behavior, a pasted prompt drifts and a skill file does not.
